A B2B real estate platform enables channel partners to manage leads and connect with builders seamlessly, while providing builders with automated inventory tracking, all managed through a centralized admin system


Problem 1
Optimizing tasks for channel partners in India, who typically manage most aspects of their business manually, involves tracking hundreds of leads, handling follow-ups at every stage from initial contact to final agreement using Excel sheets, and making frequent visits to builder offices throughout the process. The goal is to streamline these operations, reducing the need for manual effort and in-person visits by automating and centralizing key tasks
Problem 2
Automating the tasks for channel partners presented another challenge, as they collaborate with builders for lead submissions. The design had to accommodate different personas, ranging from individual channel partners to companies working with small builders, as well as builder executives. We needed to create a solution that seamlessly connects these varied users within the system
Challenge for the team
Amidst of this, Us as designers had to understand every single detail of the real estate world to seamlessly design this product and keep everyone in the same page due to the amount of research we had to do almost every day to keep up with client's expectations since they are in the industry for years
About the client and requirement
Real Magic, a product of Metroghar Property Solutions, which was incorporated on 25th September 2021. It focuses on real estate activities related to owned or leased properties, including buying, selling, renting, and operating through various intermediaries like channel partners, executives, and builders. Real Magic serves as a bridge, streamlining coordination between leads and builders .

My Role


As my first project, I quickly adapted to its fast pace and demands, learning new tools and the business domain. Working from the start to handover by researching , ideating on solutions for the problems in real estate domain at the same time managing KT While the resources being replaced

This was a fixed project with a timeline of 21 weeks (5 Months) divided as 2-3 weeks per sprint

Painpoints discovered
Through market research, we identified several gaps in existing solutions, particularly in real-time updates and incomplete features focused solely on channel partners. The biggest challenge for any channel partner, whether individual or firm, was the difficulty in seamlessly connecting with builders, accessing property details, and tracking available inventory. This forced them into frequent back-and-forth communication with builders. Additionally, most apps in the market offered only limited functionality, further complicating their workflow

Logo Ideation and Market Research
The logo ideation was a collaborative effort between two designers, including myself. We began by creating a mood board to set the tone, followed by hand-drawn sketches that were later digitized in Illustrator. I also actively participated in market research and analysis, which was an iterative process throughout the project

Information architecture and Iterations
Drawing from extensive market research, a thorough competitive analysis ( which was an iterative process throughout the project ), feature listings, client feedback, and our own internal research, we developed a comprehensive Information Architecture (IA) that serves as the foundation for the project's next steps. We categorized and mapped out the key features, aligning them with specific user personas, which enabled us to pre-define and structure the overall user flows. This process has provided us with a clear roadmap, ensuring that the IA reflects both user needs and business goals, creating a solid framework for future development and refinement . We initially created IAs for

However while we mapped the flows out of personas we discovered there is a need for 4th persona that is "Builder Admin".
Based on our research we had planned to have a the builder user mobile app but later we discovered we had bigger problems to solve which can't be done via mobile and there is a hierarchy on how builder works just like CP
Eg: A builder with multiple projects have 1000's of inventories to handle and every process should be followed up to keep a track
Wireframe Iterations
We initiated the wireframing process for the channel partners by establishing a strong foundation through continuous research and client feedback. The app was structured into five main sections: dashboards, lead cycle, site visit tie-ups, and profiles. Notably, we refined the lead cycle over four iterations until the client was fully satisfied with the outcome. Building on this feedback, we developed the builder mobile app, ensuring seamless connectivity between these modules. Following that, we worked on the builder admin application, adding essential features such as advertising capabilities for channel partners, inventory management, and handling in-house leads. Lastly, we designed wireframes for the super admin interface, which was specifically tailored for the client’s team to manage both user personas efficiently while providing additional functionalities to streamline operations and improve control over the entire system
Insights from wireframes
The key insight from the wireframing process was that the product primarily revolved around simplifying the experience for channel partners (CPs). In the real estate industry, particularly in India, building strong connections and networks has traditionally been a time-consuming process that develops over years of working together. However, the app we were designing aimed to bridge this gap by facilitating these connections more efficiently. It provided a streamlined, digital solution that replaced the manual, labor-intensive processes often handled through Excel sheets.
By focusing on making the lives of CPs easier, the app addressed one of the biggest challenges in the real estate world—creating easy, accessible networks without the long timelines typically required. This not only reduced the effort for CPs but also created a more connected ecosystem, fostering collaboration and communication. The insights we gained underscored the transformative potential of the app, as it filled a critical need in the market and helped CPs work more effectively
Foundations
We used NativeBase design system which is an open source, accessible, utility-first component library that helps to build consistent UI across Android, iOS and Web. We also customized and added many components and style scopes to craft our visual designs

CP Mobile App
The core application of our ecosystem streamlines the lead management process for CPs (Channel Partners) across India. It automates every stage of the lead cycle, from sourcing to final agreement, with seamless follow-ups at each step. Partnering with builders becomes effortless through a single click, eliminating the need for tedious in-person meetings.
Once verified as an individual or a company by the super admin, CPs can easily:

Access comprehensive details about builder properties, including marketing materials.
The app features a dashboard and leaderboard where CPs can track their performance, view pipeline projects and leads, and access advertisements shared by the super admin. The leaderboard is enhanced with a point-based system to encourage engagement and performance improvement.
Additionally, all invoices and agreements are consolidated on the platform for transparency, while payments (excluding app subscription fees) are managed externally.
Builder Executive Mobile
Builder executives, who serve as in-house channel partners for their respective builders, play a key role in managing CP tie-ups. They can:

Accept and confirm site visits to ensure smooth, hassle-free operations,

Manage property uploads and updates on the platform, reducing time and potential miscommunications.
Additionally, the app consolidates invoices and agreements for transparency, while payments (excluding app subscription fees) are handled externally. This integrated solution optimizes business operations, saving time and enhancing collaboration.
Builder Admin Web
Admin Panel for builders
The Builder Admin Web App is a streamlined, centralized platform designed to help builders efficiently manage their channel partners, properties, content, and executives. As a B2B platform, builders are onboarded after signing an agreement, gaining access to a system where they can list properties across different locations, update amenities, track sold and vacant units, upload brochures, and more.
Previously, property-related data and sales updates were manually maintained in Excel sheets, making it challenging to manage multiple tasks simultaneously. This admin app eliminates that inefficiency by providing a dedicated dashboard where builders can:

Monitor project leads, site visits, and sales performance at a glance.

Collaborate with channel partners to generate leads and manage multiple projects.

Market their properties effectively through a centralized panel.
By automating these processes, the platform reduces over 100 hours of manual work and follow-ups, allowing builders and channel partners to focus on scaling their business instead of getting lost in operational hassles.

The Super Admin App is a powerful platform designed for clients to independently manage their entire ecosystem. It acts as the central control hub, giving the client full authority over both the Channel Partner (CP) App and the Builders App.
Through the Super Admin Panel, clients can:

Manage CPs and Builders: Easily onboard new builders, manage existing channel partners, and handle all associated workflows.

Full Access to Modules: Control every module and feature across the CP and Builders apps, ensuring seamless operations.

Dashboard Overview: Get a high-level view of key metrics like total sales, active users, and system performance at a glance.

User Management: Handle the different personas in the ecosystem with dedicated management modules.

Reports and Insights: Access detailed reports on app performance, user behavior, and revenue generation.

In short, the Super Admin App empowers clients with complete visibility, control, and flexibility to run and scale their real estate ecosystem efficiently.
Takeways
This project was a truly challenging yet rewarding journey. It started with understanding the complex real estate domain, from how the Indian real estate market functions to realizing just how much manual effort is involved at every stage, from generating leads to closing deals.Designing interconnected platforms for such a dynamic industry was an incredible learning experience. Each persona came with its own unique challenges, and as designers, bringing this real-world ecosystem into a seamless digital environment was a tough nut to crack.One of the biggest lessons was learning to "speak the client’s language" which, in this case, meant truly understanding the user's perspective, because the clients themselves were active Channel Partners (CPs). Their real-world experience directly shaped how we approached problem-solving, making it crucial for us to listen, adapt, and design solutions that felt natural and intuitive to them.
Overall, this project strengthened my ability to translate complex, manual workflows into thoughtful, user-centered digital experiences.
